Five-Person ML Team, E-commerce Platform

Challenge

The team had three separate notebooks driving production recommendations with no shared environment setup and no consistent way to track which version of a model was actually running. Retraining was a manual process that took a day and occasionally produced different results on different machines.

Solution

Three coaching sessions over four weeks. Session one assessed the existing state and agreed on a target pipeline structure. Sessions two and three involved hands-on work rebuilding the training and deployment steps with environment locking and experiment logging in place.

Outcome

Retraining time reduced to under two hours. Any team member can run the pipeline end-to-end from the readme. The reference pipeline has been the basis for two subsequent models without needing further guidance.
